Two different ways to buy AI

There are two very different categories, and most leaders confuse them without realizing it.

An AI tool is a license, a subscription, a chatbot. It compares to other everyday subscriptions: 20 or 30 euros a month per person. The question being asked is “how much does it cost.” It is an expense.

An AI transformation means taking a process that genuinely costs a lot (manual re-keying, document handling, reporting) and wiring AI in exactly where it pays off, at the steps that save real time or money, not everywhere indiscriminately. It does not compare to a subscription. It compares to what that process already costs today, and to what it would yield once fixed. The question becomes “in how many months do I recover my investment.” It is an investment.

Where the “it’s expensive” reflex comes from

It almost always comes from applying the first lens to the second situation. You end up comparing an investment to a subscription expense. Mechanically, it does not add up: no serious investment looks, at first glance, like a 30-euro-a-month subscription.

So this is not a pricing problem. It is a category problem.

The one question that settles it before budget even comes up

A single question cuts through the confusion: what does this process actually cost you today, in hours and in errors?

Until that number exists, any price will look excessive, simply because it is being compared to zero rather than to the real cost of the problem.

Why I never start with a tool
