# "It's expensive": a category problem, not a pricing problem

An AI tool is an expense. An AI transformation is an investment. Confusing the two lenses explains most of the "it's too expensive" reactions heard at SMEs.

## The short version

- An AI tool is an expense, compared to a subscription. An AI transformation is an investment, compared to what the process already costs.
- The it-is-expensive reflex almost always comes from applying the first lens to the second situation.
- Until the process cost is quantified in hours and errors, any price is being compared to zero.

"It's expensive." When a business leader says this about an AI project, they are almost never talking about the price itself. They are talking about the box they just, often unknowingly, put the project into.

## Two different ways to buy AI

There are two very different categories, and most leaders confuse them without realizing it.

**An AI tool** is a license, a subscription, a chatbot. It compares to other everyday subscriptions: 20 or 30 euros a month per person. The question being asked is "how much does it cost." It is an expense.

**An AI transformation** means taking a process that genuinely costs a lot (manual re-keying, document handling, reporting) and wiring AI in exactly where it pays off, at the steps that save real time or money, not everywhere indiscriminately. It does not compare to a subscription. It compares to what that process already costs today, and to what it would yield once fixed. The question becomes "in how many months do I recover my investment." It is an investment.

## Where the "it's expensive" reflex comes from

It almost always comes from applying the first lens to the second situation. You end up comparing an investment to a subscription expense. Mechanically, it does not add up: no serious investment looks, at first glance, like a 30-euro-a-month subscription.

So this is not a pricing problem. It is a category problem.

## The one question that settles it before budget even comes up

A single question cuts through the confusion: what does this process actually cost you today, in hours and in errors?

Until that number exists, any price will look excessive, simply because it is being compared to zero rather than to the real cost of the problem. And not only in hours worked: [the waiting time between two steps often costs more](https://gilabs.fr/en/blog/copilot-deploye-rien-na-change/). And that number has to be measured, not estimated: [developers convinced they were 20% faster were actually 19% slower](https://gilabs.fr/en/blog/metr-productivite-ia/).

## Why I never start with a tool

This is exactly why the first step of my engagements is never picking a tool or a license. It is putting a precise number on the process that is causing pain, which is what [a diagnostic packaged into five deliverables](https://gilabs.fr/en/blog/diagnostic-ia-30-jours-packaging/) produces. The entire conversation about budget, and about whether the project is even worth doing, flows naturally once that number is on the table.

## Take it further

Are you comparing a price to a licence, or to what the process costs?

Before you spend a euro on AI, you know what it will return. In 30 days: your processes mapped, the real end-to-end delay of each one, a return in hard euros per priority case and a payback measured in months. My method has three steps, map it, prioritise it, then automate it, in that order: automating a cluttered process does not speed it up, it multiplies it. That is why part of the gain I quantify for you cannot be bought, least of all from me. Quantified by the person who will build it.
